Deferring decisions early in development is often a rational choice. Data is incomplete. Uncertainty is high. Preserving optionality feels prudent. In many cases, it is.
The problem arises when deferral becomes the default.
Late-stage pressure rarely appears out of nowhere. It is usually the cumulative result of decisions that were postponed earlier—process choices that were left open, comparability strategies that were not fully defined, or supply considerations that were treated as future problems. In practice, these are rarely isolated gaps; they often sit at the intersection of CMC, regulatory expectations, and supply planning, where misalignment compounds over time.
As programs approach pivotal milestones, those unresolved questions converge. Timelines compress. Risk tolerance narrows. Teams are no longer weighing options; they are managing constraints. At this point, even well-resourced teams can find themselves reacting rather than executing against a clear plan.
This is especially visible in manufacturing and CMC. Process decisions that could have been addressed incrementally now demand immediate resolution. Scale-up activities must proceed with less margin for error. Material that might have been positioned for broader use becomes limited to a single purpose. Decisions around process characterization, control strategy, or analytical readiness—when deferred—can quickly become critical path items rather than enabling steps.
The challenge is not that earlier decisions were wrong. It’s that some decisions were never truly made.
Earlier clarity doesn’t eliminate complexity, but it changes how complexity is handled. When key decisions are addressed while there is still runway, teams have more room to respond thoughtfully. Late-stage execution becomes steadier—not because fewer issues arise, but because fewer are unexpected. This is where deliberate cross-functional alignment early in development can significantly reduce downstream friction.
For customers, this distinction matters. Programs feel less reactive. Tradeoffs are surfaced earlier. Pressure is reduced, not by slowing down, but by planning with greater intent. It also creates more predictable interfaces with external partners, which is increasingly important in outsourced development models.
